Loose Headset: How Much Play Is Actually Dangerous?
Almost every bike develops a little headset play eventually, but there's a real difference between a barely-there wobble and play that's actively damaging your frame.
Stand over a bike after a season of hard riding, squeeze the front brake, and rock it forward: a faint knock telegraphs up through the frame. A second test: through the handlebars while riding slowly
Ride very slowly in a straight line and apply the front brake moderately hard. A loose headset often transmits a distinct clunk or knock through the handlebars specifically under front braking, since braking force loads the headset bearings in exactly the direction that reveals play most clearly. This test catches some cases the static rocking test at a standstill misses, particularly very minor play.
How much play is barely worth mentioning, and how much is dangerous

How often should headset play be checked?
A quick rock test takes seconds and is worth doing as part of any routine pre-ride check, or at minimum monthly for regularly ridden bikes. Can weather or storage affect headset play?
Wet riding conditions can accelerate headset bearing wear the same way they do hub bearings, since water intrusion past the seals washes out grease and introduces contamination. Riders in wet climates or who do a lot of wet-weather riding should check headset play somewhat more frequently than the general guidance above.
Can a loose headset cause a speed wobble, and does it need re-greasing on the same schedule as adjustment?
